If your business needs more qualified sales conversations, you have two broad options: hire sales people yourself, or bring in an outsourced sales team that is recruited, trained and managed for you. Both can work. The mistake most businesses make is comparing a single salary against a monthly retainer, when the real cost of each option is much wider than that. This guide breaks down what an in-house hire really costs, what an outsourced sales team includes, and how to decide which model fits your business, whether you sell in South Africa or internationally.

What an in-house sales hire really costs

The salary is the visible line. The rest of the cost sits in time, tools and management that rarely make it into the budget conversation. Before you advertise a sales role, list every item below and put a realistic number next to it for your business:

  • Recruitment: advertising, screening CVs, interviews and reference checks, or a recruitment agency fee.
  • Salary, commission and benefits, including the commission plan you will need to design and administer.
  • Onboarding and training: the weeks a new rep spends learning your offer, your market and your buyers before making productive calls.
  • Tools: CRM seats, a dialler or phone lines, lead data and any sales engagement software.
  • Management: someone has to set targets, review calls, coach, and keep activity consistent. That time comes from a manager or a founder.
  • Ramp-up time: the gap between a start date and the first qualified meetings, during which you are paying full cost.
  • Turnover: when a rep leaves, you pay for recruitment and training again, and the pipeline slows while you do.

Add these up for a full year and divide by twelve. That monthly figure, not the salary alone, is the number to compare with any outsourced option.

In practice, many B2B businesses combine both. An outsourced sales team handles prospecting, cold calling, lead qualification and appointment setting, and hands qualified meetings to an in-house closer or the founder. This keeps expensive senior time focused on conversations that are ready to buy, while outbound activity stays consistent every week.

  • Are the representatives dedicated to my business, or shared across several clients?
  • Who recruits and trains them, and what does training cover before calls start?
  • Do you work in my CRM or yours, and who owns the data at the end?
  • What reporting will I receive, and how often?
  • Can your team call the markets I sell into, including international markets?
  • What is the minimum term, and what is the notice period?
  • Do you guarantee meetings or sales? (Be careful with any provider who says yes.)

No honest provider can guarantee appointments or sales, because results depend on your offer, your market and your pricing as much as on the calls. A simple way to calculate the real cost

You do not need a complex model to make this decision. A one-page worksheet is enough, as long as it is honest about the hidden items. Work through these steps with your own numbers:

  • Write down the annual salary and expected commission for the role, plus any benefits.
  • Estimate recruitment cost: agency fees, or the hours you and your team will spend advertising, screening and interviewing, multiplied by what that time is worth.
  • Estimate the months before a new rep is fully productive, and count the salary for those months as a ramp-up cost.
  • Add a year of tools: CRM seats, dialler or phone costs, and lead data.
  • Estimate the management hours needed each week for coaching, call reviews and reporting, and value that time.
  • Allow for turnover: if a rep leaves within the year, you repeat recruitment and ramp-up.

Divide the total by twelve and compare it with the monthly fee of a managed outbound sales service at a similar level of activity. Then compare what you get for the money: how quickly calls start, who carries the management load, and what reporting you receive.

Weekly reporting should show activity (calls made, conversations held), outcomes (qualified leads, meetings booked, follow-ups scheduled) and insight (common objections, which messages and industries are responding, and what will change next week). If you cannot see those numbers, you cannot improve them.
